Ep 262:Why Your AI Isn’t Delivering ROI

Ep 262:Why Your AI Isn’t Delivering ROI

September 17, 2026 - Matt Reiner

The reason most AI pilots fail isn’t the technology — it’s the execution. In this episode of The FutureProof Advisor, Shannon joins me for another round of listener questions, and the theme running through all of them is the same one I keep coming back to: change management is harder than tool selection, and firms that skip the process redesign step will keep getting disappointing results regardless of what they implement. Before the right tool matters, the right workflow has to exist. That’s where the real work is, and it’s the work most firms are still avoiding.

We cover a lot of ground — from how to talk to clients about AI in a way that focuses on outcomes rather than mechanics, to how to manage firm capacity when there are more good ideas than there is bandwidth to pursue them. The prioritization piece is particularly worth attention: every new initiative needs a clear owner, a one or two sentence value proposition, and defined quit metrics before anyone invests real time in it. Without those guardrails, good ideas become organizational debt that quietly drains energy without ever delivering results.

The episode closes on something I feel strongly about — the importance of clean data as a prerequisite for everything AI promises to deliver. AI doesn’t fix messy data. It amplifies it. Firms that haven’t established a master data model or clarified their sources of truth are building on an unstable foundation, and the results will reflect that regardless of how sophisticated the tools on top of it are. The human element never disappears in this — advisors who offload routine work to AI gain something far more valuable than efficiency. They gain the space to be more present, more intentional, and more genuinely useful to the clients who trust them most.
